The Foundation: Ruthless SKU Prioritization

“You simply can't be excellent at everything during a demand surge,” Anand states. “Our first and most critical task was to get ruthless about prioritization. We had to decide which parts we were willing to fight a war for.” His team implemented a data-driven tiering system for every component. Tier-1 ‘Critical’ SKUs were those that would stop production if unavailable for even four hours. These parts received the highest level of attention: premium freight options, dedicated tracking, and increased buffer stock at the plant. By focusing their energy and resources on the 15% of SKUs that could cause 80% of the problems, they ensured the core of the operation was protected.

The Execution: Temporary Vendor Consolidation

Complexity is the enemy of speed. During the festive season, managing a sprawling network of dozens of logistics vendors created too many points of failure.

“In calmer months, a diverse vendor base is a strength. During the peak eight weeks, it’s a liability,” Joshi explains. “We found that the communication overhead with 20 average vendors was far riskier than a deep, transparent partnership with five excellent ones.” For the peak season, his team temporarily consolidates its contracts, choosing a smaller group of logistics partners based on a track record of reliability, their ability to provide real-time tracking data, and their proven capacity to scale. This strategic move streamlines communication, improves accountability, and allows them to build stronger, more responsive partnerships when it matters most.

The Engine: HR-Led Rapid Training

Even with the right parts and the right partners, the entire system can fail if the human element isn't prepared for the surge. A temporary warehouse worker making a scanning error on a critical part can be just as damaging as a delayed truck.

“The best plans are useless if the person in the receiving bay can't execute with both speed and accuracy,” Anand emphasizes. “This is where our collaboration with HR and our staffing partners becomes the engine of our entire festive strategy.” Instead of lengthy, generic onboarding, they developed 90-minute "rapid certification" modules for the influx of temporary staff. These focused sessions cover specific, high-risk tasks:

  • Module 1: Correctly identifying, scanning, and storing ‘Tier-1 Critical’ SKUs.
  • Module 2: Safe operation of material handling equipment during high-traffic periods.
  • Module 3: The protocol for escalating a damaged or incorrect shipment.

This ensures that hundreds of new team members become productive and accurate within hours of arriving on-site. This focus on rapid, role-specific training is the final, crucial link that directly reduces handling errors and improves overall dispatch velocity.

The Result: Predictable Performance

Last year, they managed a 25% surge in volume while achieving a 15% reduction in critical stockouts and a 10% improvement in dispatch velocity from their primary hubs.
